2、s and key points in early implementation stage, to provide guideline for improvement project developing and running smoothly at each department, enhance work performance, and prompt standardization of any improvement activities. 明確持續(xù)改進(jìn)項(xiàng)目在前期推動(dòng)實(shí)施中的各項(xiàng)基本流程及關(guān)鍵節(jié)點(diǎn) , 利于各部門持續(xù)改進(jìn)項(xiàng)目的開發(fā) 及工作的順利進(jìn)行 , 提高

3、改進(jìn)過程中的工作質(zhì)量 , 促使改進(jìn)工作規(guī)范化和條理化。 2 SCOPE 范(圍 ): 3 DEFINITION ( 定義 ): 3.1 CIP projects: Refers to an improvement activity which approved by Steering Group and conducted by a cross functional team using methodology & roadmap to overcome a practical issue that either specified by

4、top management or looked for by team spontaneously. Usually, the team need to spend  company CIP six sigma 20% of their working time in team ’s activities. Project financial benefit should be more than 25000RMB for consecutive three months after improvement actions have been carried

5、out. 資料內(nèi)容僅供您學(xué)習(xí)參考,如有不當(dāng)或者侵權(quán),請(qǐng)聯(lián)系改正或者刪除。 CIP 改進(jìn)項(xiàng)目 : 是指經(jīng)過改進(jìn)推進(jìn)委員會(huì)批準(zhǔn)由一個(gè)跨部門團(tuán)隊(duì) , 運(yùn)用六西格瑪?shù)母倪M(jìn)方法論 解決一個(gè)由高層領(lǐng)導(dǎo)指定或由團(tuán)隊(duì)自發(fā)尋找的改進(jìn)機(jī)會(huì)的活動(dòng)。一般活動(dòng)時(shí)間占團(tuán)隊(duì)成員正常 工作時(shí)間的 20%, 項(xiàng)當(dāng)前三個(gè)月收益大于 25000 元。 3.2 Kaizen Events: Refers to an improvement activity can be completed within 5 working time in

6、maximum by a cross-functional team, during which the team is  fully dedicated in it. It doesn’t require cost  saving  target,  but  must have some certain tangible or intangible benefits to company. Kaizen  改進(jìn)項(xiàng)目 :  是指在最大 

7、 5 個(gè)工作日內(nèi)由活動(dòng)小組全職能夠完成的質(zhì)量改進(jìn)活動(dòng)  ,  沒有硬 性的項(xiàng)目收益指標(biāo)  ,  但必須對(duì)公司有有形或無形的收益。 3.3Continuous Improvement Activity: Refers to try to make work performance even better than current performance by some effective tools/methods, it is different with r

8、apid problem solving. RPS means getting process or an event back to the original standard or preset status. 持續(xù)改進(jìn)活動(dòng) : 是指使設(shè)法從現(xiàn)有的標(biāo)準(zhǔn)出發(fā)經(jīng)過一些有效的工具、 方法而進(jìn)一步改進(jìn)的活 動(dòng) , 它不同于快速問題解決活動(dòng)。 快速問題解決活動(dòng)是指使過程或情況返回到原有標(biāo)準(zhǔn)或預(yù)設(shè)狀態(tài)。 4 RESPONSIBILITY (職責(zé) ): 4.1 CIP department( 持續(xù)改進(jìn)部 )

9、 4.1.1 Responsible for establishing company  continuous  improvement  system  and maintaining to make the system running effectively. 負(fù)責(zé)建立公司的持續(xù)改進(jìn)系統(tǒng)以及維護(hù)系統(tǒng)的有效運(yùn)行。 4.1.2 Responsible for organizing related problem-solving tools train

11、1.4 Responsible for providing technical support and coordinating related resources 負(fù)責(zé)對(duì)項(xiàng)目提供技術(shù)支持及相關(guān)資源的協(xié)調(diào)。 4.1.5 Regularly check project progress with project leaders, and push the project be completed on time. 定期與項(xiàng)目負(fù)責(zé)人檢查項(xiàng)目的進(jìn)度 , 推動(dòng)項(xiàng)目如期完成。 4.1.6 Responsible for reviewin

12、g and appraising the actual project cost savings of 3 initial months together with project leader, financial manager 負(fù)責(zé)與項(xiàng)目負(fù)責(zé)人及財(cái)務(wù)經(jīng)理評(píng)估項(xiàng)當(dāng)前三個(gè)月的實(shí)際收益。 4.1.7 Responsible for quarterly project presentation meeting, and according to project cost savings and awarding system, apply prize fo

13、r project team. 負(fù)責(zé)季度項(xiàng)目發(fā)布會(huì) , 并根據(jù)項(xiàng)目的收益及獎(jiǎng)勵(lì)辦法 , 申請(qǐng)對(duì)項(xiàng)目的獎(jiǎng)金發(fā)放。 4.2 Local CIP Steering Group( 持續(xù)改進(jìn)推進(jìn)委員會(huì) ) 4.2.1 Instruct & support to facilitate improvement system setup and improvement culture spreading; 指導(dǎo)及支持持續(xù)改進(jìn)系統(tǒng)的建立 , 持續(xù)改進(jìn)文化的宣傳 4.2.2 Regularly review & improve C

16、尋找改進(jìn)機(jī)會(huì)填寫項(xiàng)目立項(xiàng)書 , 按流程申報(bào)成立項(xiàng)目。 4.3.2 Responsible formeasuring, validating and analyzing resultsof actions implemented. 負(fù)責(zé)測量、 驗(yàn)證和分析實(shí)施的結(jié)果 4.3.3 Assist CIP manager & financial manager to check the project ’s financial benefits and on-site verify improvement action

17、s 協(xié)助 CIP 經(jīng)理及財(cái)務(wù)經(jīng)理對(duì)項(xiàng)目收益的審核 , 和現(xiàn)場確認(rèn)改進(jìn)行動(dòng)的有效性。 4.3.4 Responsible for summarizing/standardizing project improvement actions and provide project report with PPT format to CIP department. 負(fù)責(zé)總結(jié)及標(biāo)準(zhǔn)化項(xiàng)目的改進(jìn)行動(dòng) , 向持續(xù)改進(jìn)部門提供標(biāo)準(zhǔn)的 PPT檔報(bào)告。 4.4 FINANCIAL DEPARTMENT(財(cái)務(wù)部 ) 4.4.1 Responsi

20、roject team’s action and progress, action effectivenessas well as project financial benefits 定期審核項(xiàng)目團(tuán)隊(duì)的改進(jìn)行動(dòng)的目的性、 有效性及所 取得的項(xiàng)目收益。 4.5.4 Responsible for continuous improvement culturespreading within department, encouraging staffs to participate in improvement activity

21、 負(fù)責(zé)部門的持續(xù)改進(jìn)文化推廣 , 激勵(lì)部門人員積極參加改進(jìn)活動(dòng)。 5 PROJECT IMPLEMENTATION PROCESS(項(xiàng)目實(shí)施流程 ): 5.1.1 According to improvement opportunity, project leader should collect basic form an across functional team, and fill in the CIP project team charter attachment#1 ), submit to CIP department

22、after confirmed by head of department.  data, (see 根據(jù)改進(jìn)機(jī)會(huì)  ,  項(xiàng)目負(fù)責(zé)人收集基礎(chǔ)數(shù)據(jù)  , 組建跨部門改進(jìn)團(tuán)隊(duì)  ,  并填寫改進(jìn)項(xiàng)目立項(xiàng)書 (  見附件一 ) ,  經(jīng)部門負(fù)責(zé)人確認(rèn)后提交持續(xù)改進(jìn)部。 5.1.2 CIP department reviews the feasibility of the project based on  the  problem statement/business impact and estimated financial benefit, and then submit to CIP Steering Group for approval. 持續(xù)改進(jìn)部根據(jù)項(xiàng)目立項(xiàng)書的描述對(duì)項(xiàng)目的可行性審查  , 并提交給改進(jìn)推進(jìn)委員會(huì)批準(zhǔn)。
